There are three genuinely different ways to build a remote development capability in Southeast Asia, and they suit different situations. Understanding the tradeoffs upfront saves a lot of wasted time.

Option 1: Direct Hire (Employer of Record)

You hire individual developers directly, using an Employer of Record (EOR) service to handle local payroll, tax, and compliance without setting up a legal entity. This gives you the most control and the deepest integration into your team's culture, but it also means you own the full hiring, onboarding, and management burden, and losing a key hire means losing that capability entirely, not just reassigning work.

This works best when you need long-term, dedicated headcount that will be deeply embedded in your product and team, and you have the internal management capacity to run distributed hiring and performance management.

Option 2: Staffing Agency / Body Shop

An agency places individual developers with you on a contract basis, handling the employment relationship while you manage the work day to day. This is faster to start than direct hire and easier to scale up or down, but quality varies enormously between agencies, and you're still doing the technical management and code review yourself.

Option 3: Dedicated Team / Software House

A software development company (like us) provides a team, developers, and often designers, QA, and a project lead, who work as an extension of your business, but where the company itself is accountable for delivery quality, not just individual staffing.

This works best when you want engineering output without building an internal management layer to run it, or when you need a range of skills (frontend, backend, design, QA) rather than a single specialization.

What Actually Determines Success, Regardless of Model

Time zone overlap matters more than most companies budget for upfront, a team with little working-hours overlap forces async-only collaboration, which slows down anything requiring quick back-and-forth. Clear, written requirements matter more with remote teams than in-person ones, since informal hallway clarifications don't happen. And a defined communication cadence (daily standups, weekly demos) prevents the "radio silence for a month" problem that damages trust in remote engagements.

A Practical Recommendation

If you need one or two specific specialists long-term and have management capacity, direct hire via EOR is efficient. If you need a working product built without managing a distributed team yourself, a dedicated team from a software house removes that burden.

How We Work as a Dedicated Team

We operate as an outsourced development team for Singapore, Malaysia, Australia, and Hong Kong companies, with full working-day overlap and a project lead accountable for delivery, see our international pages for how this works by market.
